I'm trying to make some updated graphics for the current game of Blood and Steel we are playing at Civ Webring. Normally I can just open up the various .GIF files with paint, make changes and play on. However, when I make any changes to the graphics and try to load the saved game I get this error message:

The game crashes. I vaguely remember seeing this in the past but I cannot remember what causes it or how to avoid it. Any advice welcome!
