I find that once I've created an army, I can't 'upgrade' the units in that army. (i.e. 3 armor units in army, can't upgrade them to modern armor)

I can understand that it might be necessary to remove them from the army, upgrade them and then add them back in, but I can't for the life of me find a way to remove units from an army.

    Any suggestions?

Once a unit is in an army, it is stuck there and cannot be upgraded. This is a feature and not a bug (although some of the patches have had bugs that let you unload units from armies).

This has been heavily discussed. Do a little search for "army" and "upgrade" and you'll find all the reasons and views. To help you get started, follow this link.
