Automatic Unit Upgrades

How about, make it optional.

Wouldn't take much effort to have a tickbox in the startup window where you can select an automatic upgrade option. Or not. Then both people are happy.

There is an "upgrade all" command:

CTRL + U

You will still need to move units that are not in a city WITH a barracks into a city with a barracks.

True, but the thing is that the AI doesn't do this. The AI is also usually broke and can't afford to do it.

The AI does not need a tickbox, this was only for YOU and not the AI.

I mean the AI does not use the ctrl + U to mass upgrade. ;)
 
Mass upgrade hotkey is SHIFT-U, not CTRL-U. AI does not mass upgrade, as stated. The gold problem for AI upgrades is significant, humans plan for it, AI doesn't. That may be the fundamental problem here. Even in super defended cities, where you have to bust down tons of Mech Infantry, TOW Infantry, etc. there is always a spearman at the bottom of the pile, that should not be. It should turn into something else, with weak defense/attack, maybe slightly better than its previous stats, to reflect more modern era. Spearman could turn into Militia, with rifles, once AI hits Nationalism and builds its first Rifleman, however, Militia stats would be only 1.3.1, Pikeman could go to 1.4.1, you get the idea. I would have all seriously obsolete attack units, like Medieval Infantry, turn into this kind of DEFENSE unit also - they have no real chance going after the player's cities at that point, better have them defend AI cities. Need new code so the AI can deal with the switched flags for offensive vs defensive unit tactics when this occurs.
 
In one of my last games I felt sick to my stomach when the celts (who were much stronger than me, technologically and in size) invaded my country with a huge army of Spearmen and Longbowmen. Apparently they lacked Iron and gunpowder...

Anyway, my point is the AI thinks it is stronger than it really is usually, because it determines it's own strength based on the number of units it has even if the units it has it obsolete. The AI may have twice as many units as you and think they can bully you around but they don't realize if your units are state of the art...
 
This might simply be regarded as a largely cosmetic issue.

Perhaps a unit graphics / animations / sounds could be automatically upgraded to be relative to the current state of technology, but the stats remain the same until they are 'trained' properly (upgrade cost).

For example, a civilization has a number of spearmen and pikemen scattered around. When gunpowder is researched (and providing saltpeter is available), all spearmen become, say, 'Reserve Musketmen'; they still have spearmen stats (or, optionally, a small bonus to stats), but they 'fit in' with the other units; they appear similar to Musketmen (a different graphic would be nice to differentiate the 'reserve' style units). They can be upgraded to full musketmen as per normal upgrades.

This 'automatic' upgrading of appearance / stats would probably only be required in a few places throughout history, perhaps roughly coinciding with the era change (ancient / medieval / modern ), and with one or two key technologies.
