Shogun won't upgrade

Can anyone tell me if I'm missing something obvious here? I'm playing Sengoku for the first time. I'm researching Gunpowder, so I should have my Shogun up to level 8 by now. There's a barracks in every city. No matter where I place the unit, the upgrade button never appears. When I press U, nothing happens. Shift U gets me the message "There is not a single Shogun-1 that we can upgrade". The unit is still at 2/2 strength, so I know it hasn't somehow upgraded automatically with each tech advance. Can anyone help me out here?

Though I don't know from personal experience, IIRC there is a glitch with upgrading the shogun. First, I don't think anything automatically upgrades. Second, I have seen posts that say you cannot upgrade more than two levels at once. So if you need a five level upgrade, you're s*** out of luck.

Again, I have no personal knowledge of this.
 
This question comes up pretty regularly, and it always comes down to a lack of gold. You can upgrade all the way from 1 to 10, it's just obscenely expensive. (I can never remember, but I think what they decided last time was two times the shield difference in gold).
 
That's what I always thought! Last time there was one of these threads, someone from Breakaway posted and I think they said it was 2x. Of course, they can be wrong just like anyone else. Maybe it's 3x in the epic and it varies in the conquests?

No those BreakAway people are never wrong ;)

It is 3 times unit shield cost in Conquests, (it was 2x in PTW and vanilla Civ) so to upgrade a Shogun 1 (0 shield cost) to Shogun 8 (160 shield cost) as in the first post, you need 480 gold. There is definitely no bug, I've checked this a number of times as people keep bringing it up, but its always a lack of gold that is the cause.
 
This has come up before in my games on Sengoku. Certain upgrades require strategic resources, such as Iron. I believe to upgrade to Shogun-2, you need need metalsmithing, which causes iron to appear and allows the Bushi, which requires iron. Although the civilopedia doesn't mention that shogun-2 require iron, I suspect that's a bug, and it actually does, because when I replayed a game and had iron early in the game, I was easily able to upgrade the shogun.

So, if you don't have iron relatively early in the game, you're screwed, really.

Btw, Sengoku is my favorite of the conquests.
 
None of the Shoguns require iron, or any other resources. You can check this in the editor. Maybe in the earlier game you just didn't have a barracks or something.
 
Thanks for the replies. Sorry it's an old question, but I did look around and check the FAQ before posting. Anyway, I'm close to the end of the tech tree, so I'll look for the upgrade once I've piled up the required amount of gold. Seems to me they ought to give me the usual message ("Um, we'd need 480 gold...") if it's a matter of insufficient funds. Also, if it's supposed to be an automatic upgrade, it seems odd that it would cost so much gold. What if I had other plans for that coin and it just disappeared when I gained the tech for Shogun-9?
 
It's not an automatic upgrade. You have to bite the bullet and spend hundreds to upgrade the Shogun.
 
If it doesn't give a msg telling you how much gold you need, it's likely that none of your shoguns are in a city with a barracks.

and it's not a matter of an automatic upgrade. All your new Shoguns built afterwards (assuming the city has all required resources for the new Shogun) will be of the upgraded Shogun. However, in order to retrain and reequip the old Shoguns into the upgraded version you must spend money to provide their new equipment and training. They also need a location to receive the new weaponry and the new training, being a barracks.

Or at least that's the thinking behind the upgrading process.
 
lol, forgot, that's the Conquest's King Unit ain't it....

been a while since I played that conquest, forgot it wasn't just any old unit....
 
I've got Sun Tzu's Art of War, so there's no chance of being in a city without barracks. Maybe I'm forgetting how it works with other units...does the upgrade button only appear if you have enough gold to upgrade at least one unit?
 
yes, you need to be albe to upgrade one for it to appear.

There is a message, if you try to upgrade via the U-Key (or shift-u), it tells you when you have not enough gold.
 
There was no such message when I tried it. Pressing U got me no message at all, and pressung shift-U got me "There is not a single Shogun-1 that we can upgrade." or something like that. No mention of gold whatsoever.
 
Hmmm... I can remember that message, are you in a city with barracks, when you pushed it (with Shift-U at least it always said something like "Sir, we need 3456780 gold to do all upgrades)
 
If you use shift-U, it only gives you a gold amount if you could upgrade some, but not all of the selected units. Otherwise, you get the message you are getting. Why not just save your game, set science and luxury rates to zero, and skip a bunch of turns until your treasury builds up to where you have enough to upgrade your shogun? Then you'll know exactly what's going on, and you won't even need to do any math. Then you can go back and load the old game with the knowledge you have acquired.
