Question on editing pcx files

I am trying to make custom factions but running into issues with the .pcx files (the pictures / portraits / bases) for the factions. I am using windows 10 so there was some difficulty accessing them.

I managed to convert them to non pcx format (to edit) and used Irfanview to convert the edited versions to pcx and got them to appear by changing it to 256 color quality (the original color quality for SMAX, otherwise the images don't appear). However now the colors are distorted (in-game, but not when I view the file myself). Any suggestions?
