Editing gamefont.tga

I ma havign a lot of problems editing the gamefont.tga file. It seems whenever I change something in it all of the icons get "diplaced".

So for example I went the change 5 of the current religious icon to new ones. Now the icons it is displaying for those religions are resource icons, iron, horses, etc. The icon it is using is 2 down and 3 to the right of the icon it should be using.

That leads me to believe that I am messing up its method of determining what boxes have icon in it. And that is causing it to "miscount" and grab the wrong icon. I am careful not to interfere with the pink lines or the cyan dots on them. I even went so far as to recopy all the lines and dots in case I messed them up. Still no difference.

Anyone know the logic behind this file or have run into a similiar problem?
 
Yeah, and I can do it too. But just as they mention in that thread their is some "flakiness" about the way the file is read. I suspect something about how the computer reads which box is for which icon, or how it counts boxes. Has anyone figured it out?

Which program are you using to edit the TGA file?

And what do you mean with "diplaced" anyway? Displaced aka Moved?
 
I have tried to do this as well. I have managed to get the program to not crash, I edited the Alpha files, et cetera. But now none of the icons are showing up at all - they are all invisible.

I am using the program that was found in that other thread.

Im using Photoshop CS2. By displaced I mean that I change the first religion icon to my own religion symbol. Then whenever anything uses that icon it instead uses the icon 2 down and 3 to the left of the one it should be using. So I have the symbol for iron showing up as my religion icon.

I have a file with everything working fine, but I went in to clean up the graphics and the game began using the wrong icons again. The first time I wne through this I had the same sorts of problems but then I got a copy the computer seemed to like (no idea why it liked the one it did and didn't like the one it didnt).
 
I have been using the gamefont from the Greek World mod. I noticed that the format wasn't quite the same as the original. I have had no problems editing fonts based on this file. But the file absolutely must be saved as a 32bit .tga file! If you don't get an option to save it as 32-bits, then it is being saved as 24 bits, which will not work...Photoshop is one program that allows you to save in 32 bit .tga. Many other programs which support .tga (such as IrfanView) can only save it in 24-bit format...
 
Well I tried the greek mod gamefont file and that was off too. After thinking and thinking about this I figured it out. I am making a fantasy module so I have removed the oil, uranium and aluminum resources. That had made all the font's shift a few places (depending on how many bonus's above them had been removed). I put the modern resources back in and its all working again. Whee!
