Your xml should look like this:
btn: should point to Nebuchadrezzar_btn.dds
nif: should point to Montezuma.nif
kfm: should point to Montezuma.kfm
nonshader: should point to Montezuma.nif, or to Montezuma_noshader.nif
BG: should point to Montezuma_bg.kfm
 
Did that texture shattering issue I mentioned ever get resolved? I've had it happen with several objects now and there has to be an explanation outside of TriStrip objects with SkinPartitions.

red eyes with shaders

Well I learned the trick from the the Coyote so I'm not sure whats going on. but just thinking about it,I have two questions?

1) does it show up in the alex LH? Coyote did it for him and thats where I learned it but maybe I missed something

2) i think an easy work around would be that in blender if you make the eyes a separate object then when you do the nifswap don't add the shaders to them

1- no, I haven't seen it with Alex.
2- Look at Vasa and the African LH- the problem is not only with the eyes.
 
Ekmek, progress report: I shadered my very first LH (Ablay Khan, based on Kublai Khan with Mehmed II's clothes)- no errors even after loading him a few times. I also don't see errors on MO's Ashurbanipal which is also shadered.
 
yeah I've never seen the errors. but one time I had textures not showing up when i had too many LHs trying to be loaded in a mod that used VD. And think my hardrive was maxed out. i was getting MAFs too.

I don't think this is the problem since we're talking about the same LH having those occasional errors. I tried to check the original Arawak nif file- and Col LH aren't different in their shaders settings. I'm confused.
 
By the way, I think the problem is in Col leaders, mainly. Look: Vasa is Bolivar, Itzcoatl is Agueybana and Henrique uses Stuyvesant's animations and skeleton.
 
I fixed the eyes:

You need to copy information about environment map texture from the original nif file. It worked for me. The environment map texture is the first on the list of shader textures.

Btw, the problem that Den reported has happened to me, but I'm just too lazy to resolve that one and I just gave up on those leaderheads. :p

If you are referring to my problem, I'm sorry, but I don't understand what I need to do.

EDIT: I believe I found where I need to change. Let me see if I get this right. You click the body (that the eyes are part of), click the "plus" next to it to expand it. Then expand the "NiTexturingProperty". Go down and... see pic.
